Try folding and crossing your arms like you usually would. If you do it two or more times, notice how you do it the same way. Now cross your arms again, this time the opposite way. And yes, unconsciously, you'll cross your arms as you did earlier. Doing it in reverse makes you feel awkward. This exercise is the perfect illustration of what happens when change is introduced and how we automatically react to the challenge of doing something new.   In this episode, we talk about getting creative with change and implementing it, leading to the path of least resistance and ensuring project success. S3 EP13: What to Do When Our Change Management Plan Doesn't Work?
What happens if the project becomes a failed implementation, and how do you recover? In this new episode, understand how to use root cause analysis when your plan doesn't work, acknowledge it, and create the next steps to move forward. Key points covered in this episode: βœ”οΈ Testing is a good strategy for recovery if you've had a failure in your system because you may genuinely not know what the problem is. So go back to the drawing board with testing in that area to figure that out much faster. βœ”οΈ The "happy path" in your BC/NAV system happens almost often in the 20 percent, but the critical path is to make sure that you have tested 80 percent of your processes the least, to be realistic about the things that will occur most of the time.  βœ”οΈ Kim Congleton, Chief Operating Officer and Co-Owner of New View Strategies shares that some people don't realize that testing is a skill, and it takes a confident person who likes to break things to be a good tester. "Know that you can also be trained to test. Make sure that you've got a good team that understands what they need to do for testing, understands the different processes to ensure the performance and connections are ready for go-live". βœ”οΈ Doing refresher training after a go-live helps. Teaching the main processes before the actual testing reinforces the training and solidifies that process in their mind.  βœ”οΈ Acknowledge the root cause of what happened. Then, learn from what happened and implement improvements moving forward. Don't let it stall your project, and don't give up. Instead, retrace a little and fix some things and continue moving forward with that progress.  βœ”οΈ Think about the times when this has happened to your company? Think about when you've had some failures, and especially if you've had some things where people gave up or where people just weren't able to move forward? S3 EP12: Can We Change Too Fast?
Can we change too fast? Imagine what happens when you rush to bake a Brie cheese in the oven, and it ends up getting burned; this is also pretty much what happens when companies implement a new ERP system and do it quickly with the timeline that was too aggressive. The result? Burnout, and you can guarantee a failed implementation. Tune in this new season as we talk about Change Management and Cheese of the Get Your New View show with Kim Congleton and Kerry Peters. Key points covered in this episode: βœ”οΈ A project that fails to implement also fails your people's trust and respect. The skepticism that arises with the next project and the following changes is almost more complicated than the initial loss of confidence.  βœ”οΈ Proper communication is vital in ensuring a plan is set in place should changes arise. How do we avoid a failed implementation and come up with ways for early detection of the situation? βœ”οΈ We can't stress enough how important it is to ensure that you have multiple rounds of testing and training built into the project with your BC/NAV system. We've all seen how going through that first round, and you're always going to find something that may be working wrong anywhere between 25 to 30% percent because it's impossible to be perfect. It's critical to make sure that you have those checks and balances and assess where you're at and figure out if you have a problem as soon as you can. βœ”οΈ Almost often, the plan you create on Day 1 of the system implementation will change over time. Being realistic is critical when things change and knowing how to deal with that. The key is to constantly monitor it to make sure you're hitting those milestones in your BC/NAV system and performing the way it needs to do. βœ”οΈ Maximize the feedback mechanism from your team. What is the thing that is going to give you an early indication that things are not going right? And what are the questions that you need to ask that maybe you haven't thought of that will prompt that? S3 EP10: How Do We Plan for Organizational Change?
In this new episode of the Get Your New View podcast, Kim Congleton and I, the New View Strategies co-owners, sit in for a necessary conversation on change management and cheese.  What happens when you have no cheese? Specifically, what does it look like if you don't have a plan for change management? The words that come to mind are "chaos" and "unfinished projects" when this happens! Ultimately, no change management plan is a significant indicator that people aren't on the same page. Key points covered in this episode: βœ”οΈ Many companies have a list that goes on for years and isn't making any progress. For most of the project requests from our customers, we help them work on their extensive list of things to accomplish, not knowing which ones to work on, figuring out how they can use existing or providing additional resources to help them get those done.   βœ”οΈ Know that silos are one of the most dangerous things to communication that can ever exist within an organization.  These siloed organizations that are not communicating are entirely stopping the progress of those unfinished projects.  βœ”οΈ Why there's no such thing as over-communication. Ensure that everybody understands the project that you're working on, what it means for each of those groups, and what everybody's expectations are to participate in the project. Employees need to hear things two, three, to four times before they can grasp the whole purpose of change. βœ”οΈ Getting people's attention away from their day job is often a challenge. At New View Strategies, we train adult learners and corporate employees by using overcommunication. As a result, people will probably catch one out of the three times of what you've said, and there's a chance that they got that communication which equates to progress. βœ”οΈ How to create an action plan for organizational change. Reflect on your list of unfinished projects and think about what would happen if you apply a method, and think about prioritization, timelines, available resources, and even resources that you don't have. They could get. What would that incomplete list look like if you applied some planning to it? S3 EP9: Change Management, Priorities, & Analysis Paralysis
Welcome back to the change management and cheese series with Kim Congleton and Kerry Peters of New View Strategies. In this episode, we're talking about how many flavors of cheese are there, like the infinite choices we have as far as change is concerned. Since the pandemic started, companies have dealt with the "cheese in a blender" situation these days. So how do you deal with the infinite choices and prioritize your change? How do you choose?  Key points covered in this episode: βœ”οΈ Why using the concept of Opportunity Benefit will help you make better decisions.  When making a choice that saves you time, what else can benefit you by opening up that additional time or those other capabilities? If you have implemented a change that promotes growth rather than efficiency, understand that efficiency might come in later.  βœ”οΈ Many companies just totally get paralyzed by the number of choices and then don't choose. So that never turns out well.  βœ”οΈ How to make an action plan. Take out your whiteboard, your post-its, and get your team together to spend time and get creative with this. Create an extensive list of everything that you would improve if you could? All of those different things have different drivers behind them. So figure out which of those things are really on your radar when you prioritize things. βœ”οΈ Overcome analysis paralysis in your company. It boils down to what's truly important to you; as a leadership group, you've got to sit down and say what is essential? What do we want to do this year? And it can't be that everything is necessary because you have to choose. Remember that "If everything's important, nothing is." βœ”οΈ Understand that if you find out later, you made the wrong decision, you're going to learn something by going in that direction. So never be afraid to fail in that area as long as you're learning. At least you've moved, and that's what companies forget. SE EP8: What's Your Appetite for Change?
What is your organization's appetite for change? In this new episode of the Get Your New View podcast, Kim Congleton and I, the New View Strategies co-owners, sit in for a necessary conversation on how much change your organization can take. And why setting realistic timelines are essential to avoid getting slammed into place and having a bad result because of that. Essential points covered in this episode: βœ”οΈWhether it's moving into this new building or upgrading to software, what people forget to do is ask themselves, is it a realistic timeline? Anticipating the time it takes for design, set-up, training, or testing, there's a lot more detail on that. For example, it's going to be 80 hours of user acceptance testing, and they think that those 80 hours will happen in two weeks. βœ”οΈ When we think of projects that have gone through too quickly, the worst consequences are failed user adoptionβ€”not having gotten proper buy-in and the right training with why we're making a change, why we're doing it differently. βœ”οΈ Projects, where testing doesn't get done are projects that fail. If you want your people to do that, making that space for them to do that is critical. It's essential not to burn them out by adequately identifying time, resources, and how quickly you're going to go. βœ”οΈIf you have people doing their regular day job and doing the projects on top of and you're trying to do something in six months, which really should be stretched out to a year to be a more realistic timeline, you can burn your people out quickly. And then to your point, the user adoption and you find it goes downhill with it. βœ”οΈLeadership requires being present and continuing to tell the team that they are making progress toward their goal. Doing so shows support and says a clear message of what the priorities for growth are. βœ”οΈHow have you dealt with the timeline on projects in the past? Did you get them right β€” was it too long? Was it too short? And how would you like that to happen differently? It's a great way to start thinking about that because we often repeat our behavior. You can't implement a product and say, "I will run this for the next 20 years." Scurry kind of ran around without a plan and just tried to figure things out as they went along. And then Hem and Haw, as you can think of for their names, were skeptics about change. βœ”οΈ Why we need to learn from The Meatloaf Tale. The story tells of processes or beliefs that may have made sense in the past but no longer have relevance today. In your company, what meatloaves do you still keep? βœ”οΈThe business has changed substantially. If you think about what your business looked like five years ago and what they sold and who they sold to, and how you did things, it may be entirely different every five years, and that timeline is probably getting shorter and shorter. βœ”οΈ The technology rate of change also gets different, changing faster and faster, especially with having software in the cloud. βœ”οΈWhen we look at change, that has also "changed." As leaders, it's time for us to think differently.
